When Automation Fails Its One Job: The Reliability Debt of Smart Devices

By Sanjeev Sarma

“Smart” Has Become a Euphemism for Fragile

We in the software industry have quietly equated intelligence with connectivity. Add an app, add WiFi, and-presto-the product is “smart.” A recent hands-on review of automated pet feeders in a leading tech publication punctured that assumption: the inexpensive dial-and-button models largely did their jobs, while the priciest connected ones dropped WiFi mid-setup, ignored their own programmed schedules, and reported a “portion” that turned out to be under a tablespoon. One connected model was deemed potentially unsafe for the very animal it was built to serve.

Strip away the fur and the kibble, and this is a masterclass in architectural failure modes.

A Distributed System Sitting on Your Kitchen Floor

The feeder that “sometimes skipped meals despite a set schedule” isn’t a gadget quirk-it’s a distributed systems bug. Network partitions, failed state reconciliation, clock drift: the exact failure classes that plague payment platforms and banking cores, now sitting on a kitchen floor waiting to disappoint a cat. Every connected device is a distributed system wearing a plastic shell, and most consumer product teams architect them as if the network were a guarantee rather than a probability.

The telling detail in the review was the one device that survived its own app’s failures-because meals could still be programmed via onboard buttons. That’s graceful degradation, and in two decades of architecting systems, I’ve learned it should be non-negotiable: the cloud must be an enhancement layer, never the control plane. Local-first operation is the difference between a product and a liability.

Reporting Intent Is Not Observability

One feeder dispensed food and reported it only as an abstract “portion.” The reviewer measured it manually. This is open-loop control dressed up as intelligence-the system reports what it intended, not what happened. Enterprise architects see this constantly: dashboards glowing green because a job was dispatched, not because it completed. Closed-loop actuation-sense, verify, confirm-is what separates real observability from wishful reporting. If your system can’t tell you ground truth, it can’t be trusted with autonomy.

Physics Doesn’t Accept Patches

Several models relied on ice packs to keep food fresh; the packs simply lost their cool overnight. No firmware update fixes a thermal envelope. When software teams design physical products, hardware constraints become permanent architecture decisions. Cross-disciplinary engineering isn’t optional-it’s the whole game.

Reliability Is the Actual Premium Feature

The uncomfortable economics: customers paid more for connectivity and received more failure modes. In software, technical debt surfaces as a slow query. In hardware, it surfaces as a missed meal, a spoiled vaccine, a cold-chain truck gone dark. Any device that actuates in the physical world on behalf of a living being deserves safety-critical treatment-fail-safe defaults, watchdog timers, mean-time-between-failure as a headline spec, not a footnote.

What Builders Should Take Away

  • Design the failure story before the feature story. If the network dies, what still works?
  • Make the device the authority; make the cloud the convenience.
  • Report ground truth, not intent. Instrument for closed-loop confirmation.
  • Anything touching wellbeing-human or animal-gets reliability engineering, not feature velocity.
  • Simple, legible failure modes beat sophisticated, opaque ones every time.

To the young engineers and founders I mentor: the most underrated skill in this industry isn’t building impressive demos. It’s designing for the Tuesday when the network is down and something still depends on you. The humble mechanical timer beat the sophisticated app for exactly one reason-its failure modes were simple enough to understand at a glance.

In our race to make everything smart, the scarcest resource isn’t intelligence. It’s dependability. The smartest systems are the ones that keep working after they stop being smart.
